Token Volume vs. Value: The Open-Source Model Mirage

0xPlanB Daily
Over the past 12 months, open-source models have exploded from 28.4% to 62% of all token volume on Vercel's AI Gateway. Their spending share? 8.6%. That is a 7x divergence between usage and revenue. The ledger remembers what the ego forgets: volume is not value. This is not a victory lap for open source. It is a structural realignment of the AI economy, and most analysts are reading the wrong line item. Vercel is a deployment platform for web developers. Its AI Gateway aggregates API calls to multiple model providers, making it a neutral observation point for real-world developer behavior. When the CEO publishes these numbers, we are seeing a cross-section of production traffic, not marketing hype. The data cuts across thousands of applications, from side projects to enterprise stacks. This is the closest thing to a global order book for AI inference we have. The core anomaly is simple: open-source models now handle the majority of token flow but capture a sliver of dollar flow. Calculate the implied unit price ratio: open-source tokens cost roughly 1/14th of closed-source tokens. That is not a technology gap; that is a pricing strategy. DeepSeek, the second-largest provider by tokens, undercuts GPT-4o and Claude 3.5 by an order of magnitude. Its MoE architecture and MLA attention cut inference costs without sacrificing quality on routine tasks. Code completion, refactoring, doc generation, test scaffolding—these are the high-frequency, low-margin trades of AI. Open source has won that order flow. But the spending curve tells a different story. Anthropic, with 30% of token volume, commands 65.1% of spending. That is the definition of a high-value book. Developers pay a 2x premium over GPT-4o for Claude 3.5 Sonnet because it delivers on complex code generation, multi-step agentic workflows, and enterprise-grade reliability. This is the same pattern I saw in DeFi yield farming in 2020: retail chased high-APY pools, but the real P&L sat in the arbitrage bots and market makers. Alpha hides in the friction of chaos. The friction here is the gap between token volume and value capture. Now the contrarian angle. The narrative says open source is eating the world. Look deeper. The 62% token share is dominated by low-complexity, high-frequency calls—batch processing, embeddings, simple classification. These are the equivalent of penny stocks: massive volume, negligible capital. The 8.6% spending share excludes self-hosted GPU costs, operational overhead, and engineering time. When you factor in total cost of ownership, the open-source advantage narrows significantly. My 2017 ICO audits taught me that hidden vulnerabilities lurk in the fine print. The fine print here is the total cost of running open models at scale. Furthermore, the rise of DeepSeek to second place is not purely a capability victory. It is a distribution win. DeepSeek optimized for developer experience: clean API, aggressive pricing, and a permissive license. Google, despite its research dominance, lost developer mindshare due to clunky tooling and inconsistent API pricing. That is a lesson I learned in the 2021 NFT floor sweeps: liquidity follows the lowest friction venue, not the best art. Code does not lie, but it does obfuscate. The obfuscation here is that token share measures convenience, not intelligence. So where does this leave the market? The future is a bifurcated structure. Closed models will retreat to high-complexity, high-stakes tasks—enterprise contracts, regulated industries, advanced reasoning. Open models will dominate commoditized inference, where cost per token is the only metric. The economic center of gravity will shift from raw capability to value density: how much economic output does a single token generate? Anthropic has already proven this model works. OpenAI is pivoting to enterprise and agentic systems. The open-source camp will fight over pennies per million tokens, a race to the bottom. Silence in the order book is louder than noise. The quiet here is the absence of a killer app that requires open-source models exclusively. No developer is switching to DeepSeek because it enables a new class of applications; they switch because it is cheap. That is not a moat. That is a price tag. As soon as a closed model matches the price point—or an open model matches the capability ceiling—the flows will reverse. The question is not whether open source will win. The question is whether the current token distribution is a stable equilibrium or a transient overshoot. Based on my years of tracking liquidity shifts in crypto, I would bet on mean reversion. The market will eventually price tokens by marginal value, not marginal cost. When that happens, the 62% figure will look like a distortion, not a revolution. The ledger remembers what the ego forgets. And the ledger says: value still flows to those who solve the hardest problems.
